“Self-hosted ChatGPT alternative” describes two completely different things, and the difference decides both your bill and whether you get the privacy you’re probably after.

Path 1: a chat front end you host, calling somebody’s API. Open WebUI or LibreChat on a small VPS.

Path 2: the model running on your own hardware. Ollama or similar, doing the inference itself.

Path 1 is cheap and easy. Path 2 is private. Most articles on this keyword present path 1 and claim path 2’s benefits.

Path 1: front end plus API

Open WebUI and LibreChat are self-hosted chat interfaces — your conversation history, your users, your branding, multiple models side by side. They run comfortably on a 2GB VPS at about $9/month, because they’re just a web app. The thinking happens elsewhere.

Then you pay for tokens. Against a $20/month ChatGPT Plus seat:

Your usage Llama 3.1 8B Llama 3.3 70B Claude Haiku 4.5 Claude Sonnet 5
Light (~0.2M tokens) $8.98 $9.01 $9.41 $9.85
Moderate (~2M tokens) $9.11 $9.37 $13.37 $17.77
Heavy (~10M tokens) $9.67 $10.97 $30.97 $52.97

On open-weight models, this path beats a Plus seat at every level — even heavy use lands under $10, because open models are extraordinarily cheap per token.

On frontier models it doesn’t. Moderate use of Sonnet 5 is $17.77 and heavy use is $52.97 — more than twice a Plus seat. If what you want is frontier-model quality with unlimited use, the flat $20 subscription is genuinely good value and hard to beat.

The thing this path does not give you

It isn’t private. Your prompts leave your server and go to Groq, DeepInfra, Anthropic or whoever you pointed it at. You’ve changed which company sees your conversations, not whether a company sees them.

That’s a real benefit if your objection is specifically to OpenAI, or if you want a provider with a different data-retention policy. It is not the benefit most people think they’re buying.

What you genuinely get: your own conversation history, multiple models in one interface, no per-seat pricing for a team, and the ability to switch providers without changing your workflow.

Path 2: the model on your hardware

This is the private one, and the honest arithmetic is unkind.

On a CPU-only VPS: an 8GB box at $14.99/month runs a quantised 7–8B model at a few tokens per second. That’s cheaper than a Plus seat — and slower than reading speed. Fine for overnight batch work, genuinely unpleasant for interactive chat. Bigger models need more: 16GB for a quantised 13B, and beyond that you’ve left CPU territory.

On a rented GPU: an RTX 4090 at $0.34/hour gives you 30–50 tokens per second, which feels like a real chat interface.

Pattern Monthly
GPU running 24/7 $248.20
GPU, 2 hours a day $20.40
CPU-only 8GB VPS $14.99

Two hours a day of GPU time costs the same as a ChatGPT Plus seat — for a smaller model, with a startup delay each session, and with you doing the operating.

That’s the whole verdict on path 2: it is never cheaper for an equivalent experience. We ran the break-even properly and against a hosted version of the same open model, self-hosting loses by roughly 52× — a gap no usage pattern closes.

So choose path 2 when cost isn’t the criterion: data that legally cannot leave your infrastructure, air-gapped operation, or a hard requirement that no third party sees the prompts. Those are excellent reasons. Saving money is not one.

What each needs to run

Setup RAM Notes
Open WebUI / LibreChat + API 2GB It’s a web app; the model is elsewhere
Ollama, quantised 7–8B, CPU 8GB A few tokens/second — batch work, not chat
Ollama, quantised 13B, CPU 16GB Slower still
Anything larger, usable speed GPU Rent hourly; don’t buy

The jump that matters is from path 1 to path 2 — 2GB to 8GB, or to a GPU. Within path 1, more RAM buys you nothing, because your server isn’t doing the work.

Data residency, if you’re in the EU

Worth being precise, because this is where the two paths differ most and where “self-hosted” gets used loosely.

On path 1, your server’s location is nearly irrelevant. Prompts travel to whichever API you call, wherever that provider processes them. Hosting Open WebUI in Frankfurt while calling a US API does not keep the data in the EU. What matters is the API provider’s processing locations and terms, not your VPS’s.

On path 2, the server’s location is the answer, because nothing leaves it. Hetzner operates German and Finnish data centres and is the usual choice for EU residency, and IONOS is a German provider with the same appeal. That combination — local inference in an EU region — is the only configuration here that genuinely keeps prompts inside the EU.

If residency is a compliance requirement rather than a preference, path 2 is not optional.

Where to run each

For path 1, the cheapest sensible box: Cloudzy at $8.97 for 2GB, billed monthly with no term. Hostinger at $6.49 promotional and $11.99 at renewal for 4GB gives headroom and one-click templates. Either is ample — this is a web app.

For path 2 on CPU, Hostinger’s 8GB tier at $8.79 / $14.99, or Hetzner if its cheap CX tier is in stock — check, because it’s been showing as unavailable and the CPX line is €35.99 for 8GB after its June 2026 repricing.

For path 2 on GPU, RunPod is the one to use — published hourly rates, an RTX 4090 at $0.34 on its community tier, and billing that stops when you stop. Budget separately for volume storage, which bills whether the pod runs or not and at a higher rate when idle — roughly $8/month to park a 70B model’s weights.

DigitalOcean is the documentation-first choice at $24 for 4GB and $48 for 8GB, roughly double the alternatives here. Its tracked link isn’t working on our end, so we’ve named it without linking.

For the deeper setup detail, best VPS for Open WebUI covers path 1 and installing Ollama on a VPS covers path 2.

How we checked this

VPS pricing is each provider’s published figure read in August 2026 across this series: Cloudzy’s 2GB at $8.97 monthly, Hostinger’s 4GB at $6.49/$11.99 and 8GB at $8.79/$14.99, Hetzner’s CPX32 at €35.99, and DigitalOcean’s $24 and $48 Basic Droplets. RunPod’s RTX 4090 at $0.34/hour on its community tier and its volume storage rates are its published figures.

API rates are published provider pricing: roughly $0.02–0.07 per million tokens for Llama 3.1 8B, about $0.10–0.32 for Llama 3.3 70B, and Anthropic’s $1/$5 for Haiku 4.5 and $2/$10 for Sonnet 5 per million input/output tokens. The per-usage costs in the table use a blended input-weighted rate, because a chat workload’s input-to-output ratio varies enormously — treat those columns as indicative rather than exact, and note that the ranking between them is robust while the precise figures aren’t.

ChatGPT Plus at $20/month is OpenAI’s published consumer price.

The usage levels are our own definitions, not measured behaviour: 0.2M, 2M and 10M tokens a month for light, moderate and heavy use. If your usage differs, the arithmetic is simple enough to redo — the per-token rates are what matter.

The throughput figures carry a caveat we’ve flagged throughout this series. “A few tokens per second” for a quantised 7–8B model on CPU, and 30–50 on a 4090, are conventional brackets rather than our measurements. We have not benchmarked any of this.

What we did not do: we haven’t run Open WebUI, LibreChat or Ollama for this article, measured token consumption in real chat use, or tested any provider’s delivered speed. The privacy analysis is a description of where data goes architecturally, not a review of any provider’s data-handling terms — read those yourself if it matters, because “we don’t train on your data” and “we don’t retain your data” are different promises.

The hosting links above are affiliate links. The recommendation that a $20 ChatGPT Plus seat is good value for frontier-model use earns us nothing.

FAQ

What is the best self-hosted ChatGPT alternative?

Open WebUI or LibreChat if you want the interface and are happy calling an API — about $9/month all-in on open models. Ollama if you need the model itself on your hardware, which costs more for a worse experience but is genuinely private.

Is self-hosting cheaper than ChatGPT Plus?

A front end calling an open-weight API is, at every usage level — around $9–11/month against $20. Running the model yourself isn’t: two hours a day of GPU time costs about the same as Plus, and 24/7 costs $248.

Does self-hosting a chat interface make me private?

No, if it’s still calling an API. Your prompts go to that provider instead of OpenAI. Only running the model on your own hardware keeps them in.

How much RAM do I need for a self-hosted ChatGPT alternative?

2GB if the model is an API call — it’s just a web app. 8GB for a quantised 7–8B model running locally on CPU, 16GB for 13B, and a GPU for anything larger at usable speed.

Can I run a local LLM on a cheap VPS?

Yes, at a few tokens per second on 8GB — which suits overnight batch work and frustrates interactive chat. For chat speed you need a GPU, rented hourly.

Where should I host if I need EU data residency?

Hetzner or IONOS, running the model locally. Hosting a front end in the EU while calling a US API doesn’t keep your data in the EU — the API provider’s processing location is what counts.

Is ChatGPT Plus still worth it?

For frontier-model quality with unlimited use, yes — moderate use of a comparable API costs $17.77 and heavy use $52.97, against a flat $20. The subscription is good value at what it does.
